Is express car wash becoming too competitive?

It's a fair question, but we believe the market is often measured at the wrong level.

Car wash is a convenience business. Customers are not comparing every operator across an entire city. They are choosing the strongest option within their normal daily route: near home, work, school or the places they already visit.

That means the real competitive market is measured in minutes, not miles.

A metro may look crowded on a map while still containing highly attractive micromarkets with strong demand, limited quality competition and the right conditions for recurring membership growth.

Here, our strategy is not simply to enter more cities. It is to identify the right three-to-five-minute trade areas, secure high-quality sites and build AquaSonic to win locally through convenience, technology, operations and customer experience.

Mister Car Wash going private is one of the clearest signals yet that sophisticated capital still sees long-term value in the express car wash sector.

The category is often better understood through a long-term operating lens than a quarterly public-market lens.

Express car wash is a business built on recurring membership revenue, durable local demand, disciplined real estate selection, and strong site-level ex*****on.

Those fundamentals do not disappear because the ownership structure changes. If anything, the transaction reinforces what sophisticated private capital continues to see in the model: a highly local, repeat-use service business with infrastructure value, margin potential, and meaningful room for operational improvement at scale.

Opening location #1 is always the hardest. There is little to no existing brand awareness, no built-in customer base, and no margin for a weak first impression. Everything starts with earning trust and delivering a customer experience that people want to come back to.

Despite those facts, before the doors even opened, our first site sold more than 650 FoundersClub memberships. One year later, AquaSonic New Port Richey has delivered 3,000 members in just 10 months, compared with an industry benchmark of approximately 24–36 months to reach a similar membership base, and has earned more than 600 customer reviews.

While those milestones are something we’re incredibly proud of, what matters most is what sits behind them: the community we’ve built, the dedication of our team, the loyalty of our customers, and the confidence our investors placed in us from day one.

The numbers are important, but they have also reinforced the strength of the operating model and the level of customer adoption we’ve seen. Every site we open gives us more data, more operational insight and more opportunities to refine the customer experience, strengthen our marketing and improve ex*****on across the platform.

Most encouragingly, those improvements are already carrying forward. Our second AquaSonic location in Tampa reached more than 2,000 members in its first month and is continuing to track ahead of New Port Richey at the same stage, reinforcing our confidence as we continue to grow.

Building a scalable platform isn’t about one great opening, it’s about consistently applying what works, maintaining operational discipline and continuing to improve with every location. When we opened our doors a year ago, we believed there was an opportunity to build something different. One year later, that belief is stronger than ever. The journey is still in its early stages, but we’re excited about what lies ahead and remain as committed as ever to building the best express car wash platform we can.

AI: Friend or Foe?

Artificial Intelligence is rapidly changing the way businesses operate and how investors think about the future. Across a range of sectors, companies are grappling with the opportunities and threats that AI presents. Entire business models are being challenged, traditional jobs are being automated, and investors are increasingly asking which industries will benefit from AI and which may be disrupted by it.

As a result, understanding a business’s exposure to AI has become an important part of assessing its long-term resilience.

At AquaSonic, we believe AI is very much a friend rather than a foe.

One area where we already utilise AI is site selection. Finding the right location is arguably the most important decision we make, and AI allows us to analyse huge amounts of data far quicker than any individual could. Traffic flows, demographics, competition, retail drivers, vehicle counts and dozens of other variables can all be assessed to help identify the sites most likely to succeed. It doesn’t replace experience or judgement, but it gives us another powerful tool to make informed decisions. What AI doesn’t change, however, is the simple fact that cars still get dirty.

The express car wash industry remains one of those businesses that is inherently resilient to technological disruption. AI may change how people work, shop and interact, but it doesn’t stop road dust, rain, pollen, insects or bird droppings finding their way onto vehicles. Consumers will continue to want clean cars regardless of how advanced technology becomes.

In that sense, we often describe the sector as both AI-proof and Amazon-proof. Whilst many products and services can be digitized, automated or delivered online, a clean vehicle still requires a physical service.

Even looking further ahead, developments such as autonomous vehicles may create opportunities rather than challenges. A driverless vehicle may not need a driver, but it will still need washing. In fact, one can imagine fleets of autonomous vehicles visiting car washes independently during off-peak hours or overnight, returning clean and ready for the next day.

For us, AI is not something to fear. It is a tool that helps us make better decisions, analyze opportunities more effectively and operate more efficiently, whilst investing in a sector where the underlying demand remains unchanged.

And yes, AI helped write parts of this article. Unfortunately, despite all of its capabilities, it still hasn’t managed to wash our dirty cars!

3,000+ members in 10 months at NPR. 2,000 members in 1 month at N56.

To put that in perspective, industry data suggests a typical express car wash takes approximately 24 months to reach 2,000–3,000 members and 36 months to reach 3,000–4,000 members.

Based on those benchmarks, AquaSonic’s first two sites are already trading at or near the membership levels the industry typically associates with full maturity.

Membership is one of the clearest indicators of customer adoption in the express car wash model. It provides recurring revenue, visibility over future cash flows and is one of the clearest indicators of customer adoption.

While it is still early in the lifecycle of these sites, the speed at which NPR and N56 have built their membership bases compares favorably with the wider industry and gives us confidence in the strength of the AquaSonic brand and the operating platform we are building. Perhaps most importantly, these results suggest consumers are embracing the AquaSonic product.

With 17 additional sites in development across the Southeast, we believe AquaSonic is well positioned to continue scaling a differentiated platform in a large and under-penetrated market and we’re excited to continue delivering the AquaSonic experience to new communities.

The conversations coming out of International Carwash Association's 2026 Car Wash Show reflect an industry entering a more disciplined chapter.

Growth is far from over. The industry continues to expand. But the next phase of growth will require disciplined site selection and operational ex*****on.

As the industry continues to evolve, the operators best positioned for the next phase will be those that understand a simple reality: car washing remains a deeply local business.

That point stood out clearly in Professional Carwashing & Detailing's coverage of the show. Even as national platforms continue to expand, the unit of competition is still the individual store, the customer experience, and the relationship built in each local market.

For Henley Car Wash, this reinforces the strategy behind AquaSonic Car Wash: build with discipline, invest in differentiated technology, select markets with intention, and create a brand experience that gives customers a reason to return beyond convenience alone.

Saturation, tighter development conditions, water considerations, AI, and evolving membership behaviour are all reshaping the category. But they are also creating a clearer divide between operators built for scale and operators built only for speed.

11 days post launch, AquaSonic Car Wash Tampa has already washed 7,000+ cars, averaging 650+ cars per day, with several days exceeding 800+ cars washed.

Across several key KPIs, including wash volume and customer acquisition, N56 is currently tracking c.2.5x ahead of underwriting assumptions, providing further validation of both the AquaSonic operating model and the scalability of the platform as we continue expanding across Florida.

Operationally, the ex*****on from the team has been exceptional and we believe the early trading performance at N56 further validates both the operating model and growing consumer demand for the brand.

As the platform continues to scale across Florida, investor demand into Fund III has accelerated materially in recent weeks. The response from the Tampa community, the consistency of traffic, and the engagement with the brand continue to reinforce the long-term opportunity we believe exists within the platform.

This past weekend marked another major milestone for the Henley Car Wash platform as AquaSonic Car Wash Tampa officially opened to the public.

The response from the market exceeded expectations.

Before the site even opened, our founding membership program sold out twice, growing from an initial 1,000-member release to 1,500 memberships due to demand. Cars were lining up before 5:30am on opening day, and throughout the first weekend the site processed nearly 2,500 vehicles while delivering multiple 100+ car hours operationally.

Just as importantly, the launch generated significant new customer acquisition activity and continued momentum across the wider platform, with our New Port Richey location also setting new performance records over the same period.
While still very early, we believe these results continue to reinforce the strength of both the AquaSonic consumer proposition and the operational platform being built behind it.

As we continue scaling across Florida, our Orlando location remains on track for opening later this year, alongside additional development activity already underway across the portfolio.

We’re pleased to announce the grand opening of our second AquaSonic Car Wash location in Tampa, with a multi-week launch running May 8-May 25

Building on the early performance of New Port Richey, this opening further supports our thesis: there is clear demand for a more disciplined, technology-enabled car wash model focused on consistency, throughput, and customer experience.

Pre-opening demand has been particularly encouraging, with all 1,000 FoundersClub memberships now sold out ahead of launch and a second tier released in response.

From an investment perspective, Tampa represents continued proof of concept in a new market, strong membership velocity, and momentum against a growing pipeline of 19+ sites across Florida and the Southeast.

Ahead of the next Rinsed Quarterly Report expected to be released later this month, it’s worth revisiting what Q4 2025 told us about the direction of the express car wash sector.

Analyzing data from 3,000+ locations:
• Same-store sales grew 4.8% YoY
• Membership revenue increased 11.3% YoY
• Conversion improves with scale (~15.6% at 4,000+ members)
• Nearly 30% of new signups came from reactivations of former members

The takeaway is consistent: membership models continue to drive both growth and stability, while scale compounds performance.

At AquaSonic Car Wash, we’re seeing that play out - and in several key areas, outperform it.

• Membership conversion rates tracking materially above industry benchmarks
• ~50% of Year 1 membership targets achieved within the first 30 days of store opening at NPR
• ~87.5% of revenue membership-driven by month five (vs. ~70% industry)
• ~90% of members on top-tier packages
• Post-promo churn significantly below peers in year 1

The gap isn’t just the model - it’s the ex*****on.
